Look at the top of your backlog, i.e. the predictions of your upcoming work for the next few months. Which skills do you see that you need to have in the team to be cross-functional enough to deliver these features? These becomes the columns. The more you need that skill, the bigger you write the heading.

Then each team member fills in their row. A star means that you think you can teach and coach others. A dot means that you’re no expert, but can help out. A square means that you don’t know much at all, but would like to learn. Leaving it blank signals “Don’t know, don’t want to learn”.

Once completed, discuss as a team what your strengths and weaknesses are. Do you see opportunities for knowledge sharing in the team? Do you need to strengthen your skills with training or a new member?
